Self-Driving Truck Company Aurora Speeds Up Path to Profitability

Aurora Innovation invited a reporter for a three-hour hands-on ride-along in an autonomous semi-truck in Texas. Aurora founder and CEO Chris Urmson stated the company plans to achieve positive free cash flow by 2028 through a massive expansion of its self-driving truck fleet. The company claims autonomous trucks deliver higher operational efficiency and lower costs compared to human-driven semi-trucks.

Aurora founder and CEO Chris Urmson explained, "The vehicle uses lidar, radar, and cameras to perceive its surroundings, identify other cars and trucks on the road, and make safe driving decisions on its own." The reporter conducted the field ride-along interview with Urmson inside the autonomous truck's cab for over three hours. Aurora currently operates 20 driverless trucks and aims to expand the fleet to 200 units by year-end, with rapid business growth expected in the coming years.

The company's core selling point is that autonomous trucks achieve higher operational efficiency and lower total costs than traditional human-driven semi-trucks. Urmson noted, "We can help freight companies save fuel and speed up cargo delivery, while filling the labor gap when companies struggle to hire qualified truck drivers." Morgan Stanley transportation analyst Ravi Shankar estimated, "The profitability of an autonomous fleet can be nearly 7.5 times that of current human-driven fleets." Bank of America projects, "Aurora's autonomous service costs about 85 cents per mile, whereas just driver wages and benefits for human driving reach 1.30 dollars per mile, before accounting for other indirect labor costs."

A new generation of driverless trucks is hitting the road. Aurora runs a "Driver-as-a-Service (DaaS)" business model, charging customers based on actual miles traveled. The company believes this model is highly attractive to logistics and freight companies looking to cut costs. The U.S. faces a long-term truck driver shortage, and freight companies urgently need low-cost, reliable capacity. Federal hours-of-service rules limit human drivers from long continuous stints, while autonomous trucks can run up to 20 hours per day.

Sean Wu, CEO of freight platform uShip, understands the cost advantages of autonomous trucks but questions how many logistics companies would fully abandon human drivers. He said, "A truck driver's job goes far beyond moving a truck from point A to point B. It involves on-site judgment, problem-solving, client interaction, and cargo security. There are many more factors to weigh than just simple freight hauling."

U.S. Department of Transportation data shows roughly 3.5 million Class 8 heavy semi-trucks on American roads. Autonomous models still account for a tiny share, but the market is expanding rapidly, and Wall Street broadly views the sector's potential favorably. Multiple companies are developing autonomous vehicles.

Aurora CEO Urmson acknowledged widespread skepticism, with many people still questioning the safety of trucks driving on highways at 65-70 miles per hour without a person aboard. "We have accumulated millions of real-world miles, and completed 15 million simulation tests before the vehicles officially hit the road," Urmson said. The freight run ended in Palmer, Texas, with a smooth trip and no abnormal incidents. Along the way, the truck briefly left the highway for under a minute to reset a false hazard light trigger. Otherwise, during the three-hour journey on Interstate 45, many passing truckers couldn't help but do double-takes seeing an empty cab.

For Urmson, this marked another 200 miles of successful autonomous freight hauling. Since beginning public-road testing of autonomous technology in 2022, Aurora has logged over 440,000 miles, with most test trips including a human safety operator onboard to take over if needed. In 2025, the company posted losses exceeding 800 million dollars. Aurora plans to lean on substantial fleet growth to hit positive free cash flow by 2028. Urmson said, "We have basically met every milestone we have publicly announced."
