Builders FirstSource Q3 2026 Earnings: Margin Pressure Deepens as Housing Slows

TradingKey10-29

Builders FirstSource (NYSE: BLDR) reported Q3 2026 net sales of $3.85 billion, down 2.2% year over year, while diluted EPS fell to $0.56 from $1.10 for the quarter ended September 30, 2026. Gross margin contracted 260 basis points to 27.8%, contributing to a 28.3% decline in adjusted EBITDA. Free cash flow also fell sharply as lower earnings and higher working capital outweighed reduced capital expenditures.

Core Financial Results

The quarter’s central feature was that earnings declined much faster than sales. A 3.9% decrease in core organic net sales and 0.1% commodity deflation were partially offset by a 1.8% contribution from acquisitions, resulting in the 2.2% reported sales decline.

Lower gross margin and reduced operating leverage amplified the effect on profitability. Adjusted net income fell 26.9% to $162.2 million, although share repurchases partially cushioned the decline in adjusted EPS.

Business and End-Market Performance

Single-family construction was the main source of organic weakness. Core organic sales to the single-family market fell 6.2%, reducing total net sales by 4.3% on a weighted basis. This more than offset modest contributions from the company’s other end markets.

Multi-family core organic sales increased 2.0% and added 0.2% to total sales on a weighted basis. Repair and Remodel/Other rose 0.3%, also adding 0.2%. Combined, the end-market contributions produced the 3.9% decline in core organic net sales.

Acquisitions remained an important offset, adding 1.8% to reported sales. However, acquired growth was not sufficient to overcome weaker organic demand, particularly in single-family construction.

Lower Gross Margin and Fixed Costs Magnified the Sales Decline

The 2.2% sales decrease translated into a 10.6% decline in gross profit because gross margin fell from 30.4% to 27.8%. SG&A expenses, meanwhile, increased 0.3% to $973.2 million despite lower sales, pushing SG&A as a percentage of revenue up 70 basis points to 25.3%.

The company attributed the higher SG&A expense to recently acquired operations and increased fuel and insurance costs. Lower variable compensation and wages from cost-saving actions provided only a partial offset. As a result, operating income fell by approximately 56.7%, illustrating the effect of reduced operating leverage.

Operational-excellence and supply-chain initiatives generated approximately $23 million of productivity savings during the quarter and $57 million year to date. Builders FirstSource expects $60 million to $70 million of such savings for the full year, but these actions did not offset the pressure from lower gross profit during Q3.

Net interest expense also increased by $3.0 million to $72.2 million because of other financing obligations and higher average debt balances. A $33.6 million income tax benefit, compared with $37.1 million of tax expense a year earlier, partially limited the decline in GAAP net income.

Cash Flow and Balance Sheet

Cash provided by operating activities fell by $401.2 million to $146.6 million. Free cash flow declined to $76.0 million from $464.9 million, primarily because of lower net income and higher net working capital, partly offset by lower capital expenditures.

Builders FirstSource ended the quarter with $1.5 billion of liquidity, consisting of approximately $1.4 billion of revolving credit availability and $0.1 billion of cash. Net debt was $4.6 billion against $1.1 billion of last-12-month adjusted EBITDA, producing a net leverage ratio of 4.1x, up from 2.3x in the prior-year period.

The company had $500 million remaining under its share-repurchase authorization. Since the program began in August 2021, it has repurchased 102.6 million shares for $8.3 billion, including fees and taxes, at an average price of $81.26 per share.

2026 Guidance

Management narrowed its full-year outlook while maintaining the midpoints for net sales and adjusted EBITDA. The previous ranges were not included in the supplied release, so the exact degree of narrowing cannot be quantified, but the unchanged midpoints indicate that Q3 did not alter management’s central full-year expectations for those two measures.

The free-cash-flow outlook assumes average commodity prices of $390 to $410 per thousand board feet. Management’s full-year assumptions include a mid- to high-single-digit decline in single-family starts, a mid-single-digit decline in multi-family starts, and a 1% decrease in Repair and Remodel activity. Acquisitions completed during the previous 12 months are expected to add 1.5% to 2.0% to sales.

Builders FirstSource also expects 2026 capital expenditures of $175 million to $225 million and interest expense of $290 million to $300 million. The company did not provide quantitative GAAP reconciliations for its forward-looking adjusted EBITDA and free-cash-flow measures.

Management Perspective

CEO Peter Jackson described housing conditions as challenging and said the company remains focused on value-added products, technology, and solutions intended to improve builder productivity. Management expects those investments to strengthen the company’s position when housing conditions improve.

CFO Pete Beckmann emphasized cost management and financial flexibility. He said the company’s year-to-date performance supported the narrowed full-year outlook and unchanged midpoints for net sales and adjusted EBITDA.

Risks Investors Need to Watch

  • Continued housing weakness: Single-family core organic sales fell 6.2% in Q3, and the full-year outlook assumes single-family starts will decline by a mid- to high-single-digit percentage. Further deterioration would pressure both organic sales and gross profit.
  • Persistent margin compression: Gross margin fell 260 basis points, while SG&A remained nearly flat in dollars. If sales remain weak, limited operating leverage could continue to make profit declines larger than revenue declines.
  • Working-capital pressure: Higher net working capital contributed to the 83.7% decline in free cash flow. Continued working-capital needs could limit cash conversion even if capital expenditures remain lower.
  • Higher leverage and interest costs: Net leverage increased to 4.1x from 2.3x, and quarterly net interest expense rose to $72.2 million. Higher debt balances and financing obligations leave earnings and cash flow more exposed to interest expense.

Summary

Builders FirstSource’s Q3 2026 results reflected a difficult housing market, with single-family weakness driving an organic sales decline and acquisitions providing only a partial offset. The more important issue was profitability: lower gross margin and reduced operating leverage caused earnings and adjusted EBITDA to fall substantially faster than sales. Management maintained the central points of its full-year sales and adjusted EBITDA outlook, while future performance will depend on housing activity, margin stabilization, working-capital management, and the company’s ability to contain leverage.
